Staff augmentation, also called team extension, is a model in which a vendor supplies vetted engineers who join your team and take direction from your managers.
Project outsourcing is a model in which you hand a defined scope to a vendor, which runs its own team and delivers for a fixed price or a capped budget.
Managed delivery is a model in which the vendor owns scope, timeline, quality and risk against acceptance criteria you set, usually across an ongoing roadmap.
Why the choice is harder in 2026
3 shifts changed the maths. AI-assisted engineering has made small senior teams more productive, so seat counts matter less than leadership. Regulators now push accountability down the supply chain: DORA, NIS2 and the EU AI Act in Europe, and PDPL and NCA ECC-2:2024 in Saudi Arabia. And enterprise buyers increasingly score vendors on governance and post-launch service levels rather than headcount.

The 3 models side by side
| Criterion | Staff augmentation | Project outsourcing | Managed delivery |
|---|---|---|---|
| Who directs daily work | You | Vendor | Vendor |
| Who owns the outcome | You | Vendor, for the agreed scope | Vendor, against your acceptance criteria |
| Pricing | Monthly per seat | Fixed price or capped time and materials | Fixed, capped or outcome-based, by milestone |
| Scope changes | Easy: you reprioritise | Change requests and re-pricing | Managed through roadmap and milestone gates |
| Your management load | High | Low in build, high at acceptance | Low |
| Typical failure | Vendor sends CVs; you carry quality risk | Vague scope, change-request disputes | Weak acceptance criteria, opaque reporting |
| Intellectual property with Remote Pro Ai | Yours on payment | Yours on payment, with optional source-code escrow | Yours on payment, with optional source-code escrow |
| Best for | Strong engineering leaders with a capacity gap | One-off builds with stable requirements | Products, platforms and regulated programmes |
| Remote Pro Ai service | Team Extension | Project Engagement | Managed Delivery |
Where Ready Squads fit
A Ready Squad (Squad-in-4) sits between staff augmentation and managed delivery. You get a complete team with a Squad Lead and an independent Governance Officer. You set outcomes and priorities; Remote Pro Ai owns velocity, quality and continuity, with a weekly health report. See Ready Squads.
What each model really costs
Staff augmentation is billed monthly per seat by level. With Remote Pro Ai, Senior seats start from USD 5,850 a month and Mid seats from USD 4,450, all-inclusive. The hidden cost is your own management time: someone senior must plan, review and unblock the work every day.
Project outsourcing usually carries a fixed price with a risk premium built in, because the vendor prices for uncertainty. Every change after signature becomes a change request. It is cheapest when requirements genuinely will not move.
Managed delivery is priced by milestone. With Remote Pro Ai, nothing is invoiced before a milestone is accepted, and a 60-day warranty covers defects in accepted scope after go-live.
Compare total cost, not rates
Add your management hours, onboarding time and the cost of a failed hire to every quote. Remote Pro Ai quotations are itemised, valid for 30 days and quoted in SAR, AED, USD or EUR, with VAT shown separately.
How fast each model starts
- Staff augmentation. Named candidates within 72 hours; engineers working within 4 working days.
- Ready Squads. Squad composition with named candidates, then a live team within 4 working days.
- Project outsourcing. Scoping and estimate first; the team starts 4 working days after approval.
- Managed delivery. Team deployed in 4 working days; a 2-week discovery produces the milestone plan.
Speed matters less than the first useful week. Ask any vendor when engineers will have access, a runbook and a first ticket, not just when contracts are signed.
Compliance and region fit
Regulated buyers. Under DORA, NIS2, SAMA CSF and NCA ECC-2:2024, you must show audit rights, exit plans and control evidence for critical suppliers. Managed delivery puts one accountable party behind that evidence. Staff augmentation keeps control with you, but so does the compliance work.
Personal data. In every model, the vendor is a processor under PDPL or GDPR. Where engineers sit and what data they can reach matter more than the model itself. Read our Saudi PDPL guide.
AI systems. If a vendor builds an AI system for you, agree in writing who acts as provider and who as deployer under the EU AI Act.
Gulf localisation. For multi-year programmes with local-content targets, consider Build-Operate-Transfer, which hands you the centre at a fee agreed on day one.
When each model is the wrong choice
Skip staff augmentation when
No engineering leader has daily time to direct the team, or you need a committed outcome by a fixed date.
Skip project outsourcing when
Requirements will change during the build, or the product needs continuous iteration after launch.
Skip managed delivery when
You want to build internal capability and own every architecture decision, or the need is one specialist.
10 questions to ask before you sign
- Who owns the backlog and its priorities today, and will that change within 6 months?
- Does an engineering leader have daily time to direct extra engineers?
- Are requirements stable enough for a fixed price, or will they move with user feedback?
- What are the written acceptance criteria for each milestone, and who signs them off?
- Where will data be processed, and which duties need audit rights, exit plans or data residency?
- What is the written replacement timeline if a team member leaves or underperforms?
- Is there a no-bill trial, how long does it last, and does it apply per seat or per company?
- When does intellectual property pass to you, and is source code held in escrow?
- What are the exit terms: notice period, documented handover and no lock-in clauses?
- Can you switch models with a new Statement of Work, without renegotiating the master agreement?
Remote Pro Ai is contractually responsible for the quality of every specialist and replaces any engineer for any reason: a replacement starts within 4 working days; the full handover completes in under 14 days.
